THE CLIENT
A Fortune 500 Payments Company That Needed to Retire a Legacy Gateway Without Touching 140,000 Active Merchants
The client is a Fortune 500 multinational financial technology and payments company providing end-to-end solutions for banks, fintechs, and merchants across the globe.
Their services process millions of transactions daily across payment processing, digital banking, risk management, and merchant solutions.
With a growing client base and evolving corporate strategy, the organization needed to decommission a legacy payment gateway, migrate massive volumes of sensitive merchant data, and modernize infrastructure without disrupting the merchant operations that depended on it every day.
Opus was brought in to plan and execute the full migration end to end.
THE CONTEXT
140,000 Merchants. 5 Terabytes of Financial Data. 24 API Versions. Zero Tolerance for Downtime.
Five compounding challenges made this migration genuinely high-risk at every layer:
- $5M-plus in annual legacy maintenance costs requiring gateway decommissioning: Ongoing maintenance overhead from the legacy payment gateway was consuming significant annual budget with no business value return, making decommissioning a strategic financial priority that could not be delayed by migration complexity
- 140,000 merchants requiring zero transaction disruption throughout the migration: Every one of the approximately 140,000 SMB merchants carried distinct configurations, transaction histories, and credentials, making it impossible to treat the migration as a uniform operation without risking disruption to live merchant transaction processing
- 5 TB of financial data requiring secure, complete migration across disconnected source systems: More than 5 terabytes of financial and transactional data resided across multiple disconnected systems, creating real risk of inconsistencies, missing records, and data corruption that would undermine business trust and operational accuracy post-migration
- 24 API versions across SOAP, XML, and JSON requiring maintained compatibility throughout: The existing gateway interacted with 24 different API versions using SOAP, XML, and JSON formats, requiring robust custom API engineering to maintain compatibility and reliability across every merchant integration during and after the transition
- Future-ready infrastructure required post-decommissioning without a second large-scale migration: The modernized migration architecture needed to establish a scalable, secure foundation for future merchant onboarding and API evolution, removing the need for another large-scale migration as the business continued to grow
WHAT OPUS ENGINEERED
A Multi-Pronged, API-Driven Migration Architecture Built for Zero Disruption at 140,000-Merchant Scale
Opus implemented a comprehensive migration strategy combining ETL engineering, custom API development, data governance, and micro-app redevelopment:
- In-depth analysis and migration planning: A thorough analysis mapped merchant data, identified dependencies, and documented data structures across the full legacy gateway before a single record was moved
- Google Data Fusion for ETL migration: Google Data Fusion was selected as the ETL orchestration tool and enhanced with custom plugins to handle complex migration scenarios not natively supported, ensuring all 5 TB of data moved accurately, securely, and efficiently
- Comprehensive data documentation: Data dictionaries and relationship diagrams were created for over 500 tables, establishing a complete reference for all data entities and their interactions to support governance, traceability, and error-free transformation
- Custom API layer for multi-version support: A custom API layer was developed to support all 24 API versions across SOAP, XML, and JSON formats, eliminating compatibility issues and preserving transaction continuity across every merchant integration
- HCO micro-app redevelopment: The HCO application was re-engineered as an installable, customer-configurable micro-app, allowing merchants to access full functionality post-migration without reconfiguration or authorization changes
WHAT CHANGED
$5M in Annual Savings. 140,000 Merchants Migrated. Operations Never Skipped a Beat.
- The legacy payment gateway was decommissioned successfully, generating over $5 million in annual maintenance savings and freeing resources for strategic initiatives that the legacy overhead had been absorbing
- All 140,000 merchants were migrated without transaction disruption, preserving merchant trust and unlocking millions of dollars in continued transaction volume on the modernized platform
- Automation, governance frameworks, and standardized APIs improved reliability, reduced downtime risk, and enabled faster deployment of future updates and integrations across the merchant base
- The modernized migration architecture established a scalable, secure, and flexible foundation for future merchant onboarding, API enhancements, and additional product innovations without requiring another large-scale migration
